Many generations of beekeeping, one hive, and an uncomfortable question about what we actually mean by innovation.
Our own apiary. The colony in this box has been running the same business model for roughly a hundred million years. Every summer I put on the white suit, light the smoker, and open a hive.
And every summer I am reminded that I am the least intelligent participant in that meeting. Not as a joke. As an observation. What happens inside a beehive is a functioning society with logistics, succession planning, information markets, thermal engineering, preventive medicine and a shared mission — running continuously, without a single manager, for longer than primates have existed. We have been building organizations for a few thousand years. The bees have been iterating theirs for about a hundred million. That asymmetry deserves more humility than we usually bring to it.
The oldest management system on Earth
Here is what I keep noticing, season after season.
Everyone is on the same page. There is no cascade, no alignment workshop, no quarterly re-communication of the strategy. Every individual in the colony is working on the same thing: a society that survives the winter and outlives every bee in it. The mission is not on a wall. It is in the behavior.
Purpose follows the stage of life, not the ladder. A worker bee starts as a cleaner, becomes a nurse, then a builder producing wax, then a guard, and only near the end of her life does she become a forager — the most dangerous role, given to the individual with the least remaining life to lose. Nobody is promoted out of usefulness. The role fits the moment. Most talent systems I have seen do the exact opposite.
They save. Honey is not a product; it is a balance sheet. It is food, it is stored energy, and it is medicine — antibacterial, antioxidant, stable for years. Their pantry and their pharmacy are the same shelf. They provision for a winter none of them will individually see.
They plan succession before the crisis. When the colony senses that the queen is failing, or that the hive needs to divide, it raises new queens deliberately — and then keeps exactly one. Prepared, not paralysed. Redundancy without duplication.
Information is shared democratically, and it is verified. A returning forager dances a figure of eight on the comb. The angle of her run against gravity encodes the direction of the food relative to the sun; the length of the waggle encodes the distance; her enthusiasm encodes the quality. Other bees follow, fly out, check, and come back to dance — or not. It is peer review, and it settles questions faster than most executive committees.
They convert chaos into cohesion. In a Swedish winter, the colony forms a sphere and vibrates its flight muscles to hold roughly 35°C at the core, while it may be minus twenty outside. The bees on the cold outer shell rotate inward and the warm ones rotate out. Nobody is permanently stuck at the edge. That is load-sharing, implemented in flesh, without a coordinator.
Read that list again and ask which of those six your organization actually does.
Humility as a method

How you keep bees says more than what you say about bees.
We do it with deliberate restraint, and it costs us yield.
We do not take everything. When we spin the frames, we leave honey behind — real honey, the colony’s own food and its own medicine. The common practice is to strip the hive and replace the loss with sugar syrup. Sugar is calories. Honey is calories plus antibacterial compounds, antioxidants and trace nutrients the colony spent the summer assembling. Swapping one for the other is not a neutral trade. It is taking the medicine and leaving the wrapper.
We do not clip the queen’s wings. A clipped queen cannot swarm, which is convenient for the beekeeper. It is convenient in the way that removing a person’s options is convenient.
We do not add chemicals. We let the colony build and keep its own medicine cabinet — the propolis it seals the hive with, the resins it collects, the antimicrobial properties of its own stores. Then we take only what is genuinely surplus.
None of this makes us better beekeepers in the industrial sense. Our harvest is smaller. But the hives are healthier, and the relationship is honest: we are guests taking a share, not owners extracting a resource.
We learn from our bees. Not the other way around.
Innovation in the light of evolution
My forebears’ apiary. The tradition in our family is long — long enough that the photograph has faded and the practice has not.
This is where beekeeping stops being a hobby and starts being an argument.
We talk about innovation as if it began with us. It did not. Every structure in that hive — the hexagon, the wax, the dance, the thermal sphere — is the surviving output of an inconceivable number of failed experiments, run in parallel, over timescales that make our entire industrial era a rounding error. That is the largest R&D program ever conducted, and its results are sitting in a wooden box in my garden.
We have not caught up. We are not close.
Consider a small, humiliating fact: nobody has yet built a machine that can genuinely reproduce an elephant’s trunk. Tens of thousands of muscle units, no skeleton at all, capable of uprooting a tree and then picking up a single seed. Every robotics lab that has tried has produced something that gestures at the idea. So much for robots. The same is true of the human hand — the thing you are holding your phone with is still beyond our engineering.
If we cannot copy a nose or a hand, what exactly are we so confident about?
I am not making an argument against technology. I build with it, and I advise companies that build with it. I am making an argument about calibration. Innovation seen in the light of hundreds of millions of years of evolution looks very different from innovation seen in the light of the last two quarters. One of those framings produces regeneration. The other produces extraction, and we have a century of evidence for what extraction ends in.
Nature is not a metaphor for good design. Nature is the reference implementation.
We are not here to take over
The point of learning from a beehive is not to become the beekeeper of everything.
That is the mistake underneath most of our ambitions: the assumption that understanding a system entitles us to run it. The colony does not run the meadow. It participates in it, and the meadow is the reason the colony exists at all.
We are part of an ecosystem far beyond our capacity to comprehend, let alone manage. Accepting that is not defeatism. It is the beginning of building things that last — because everything that has lasted was built inside that constraint, not in defiance of it.
We are not the point of the system. We are a part of it. The bees have known this for a hundred million years. We have had a few decades of evidence and still find it controversial.
Open a hive sometime. Bring humility. You will need it.
